Repair questions. Several quotes, different recommendations

This is a follow up to this post.

So I've had 4 HVAC companies and the power company come out to check out our non-functional heat pump system and I've got different recommendations from all of them.

One said we probably need new everything. Outdoor unit, air handler, vents, and returns. The outdoor unit - 5T - is too big - recommended 4T - not enough airflow coming in, and the coil is bad and it'd cost only a little more to replace the whole air handler. $18k-$20k depending on the new system we pick.

2nd guy had a similar recommendation, though he recommended a 3.5T unit. $14k-18k.

3rd guy said outdoor unit is fine, air handler looks okay but needs a new valve of some kind, fix a coolant leak, much bigger returns, and new ducts. $3k. He said if I need a new coil it'd be around $700 extra.

4th guy said new coil and maybe bigger returns and vents but even if we just replaced the coil and used thinner filters we'd be okay. No quote yet.

I know a proper load calculation was not done by the 3rd and 4th guys and they were basing it off of sq ft (just under 3000) which makes me a little nervous. $3k sounds way better than $14k though. And I really don't want to replace an outdoor unit that's from 2014 and a fan coil from 2007.

Thoughts? Suggestions?
